Optimizing Agile at Scale: How SAFe and Lean Principles Accelerated Success for StellarBank

That’s when they decided to implement the Scaled Agile Framework (SAFe).
Defining the Problem Statement
StellarBank’s core issue was that each team operated in silos. The development, security, and compliance teams all had their own priorities, but no unified direction. Dependencies between teams were poorly managed, and there was no visibility into the overall progress. StellarBank formed an Agile Release Train (ART) & initiated a Executive Product Leadership Circle (EPLC) that included all teams contributing to the mobile app, from front-end developers to security engineers. This framework allowed the teams to synchronize their work on a fixed cadence, ensuring that features could be integrated smoothly across teams. The Release Train Engineer (RTE) facilitated this coordination, ensuring risks were identified early and addressed collaboratively.
3. Continuous Integration & Transparency:
With the SAFe continuous delivery pipeline, all teams adopted automated testing and frequent integration practices. This improved the visibility of work progress, reduced integration issues, and enabled faster feature delivery. Leadership could now see real-time dashboards that tracked team progress, risks, and delivery timelines, giving them the confidence to make better strategic decisions.
Outcomes & Key Results
Just within six months of implementing the basic principles of SAFe, StellarBank reduced delivery delays by 40%, improved stakeholder satisfaction, and launched their new mobile app ahead of schedule. The clear alignment on goals, better management of dependencies, and continuous integration enabled by SAFe created a smoother, more predictable delivery cycle.
